An Upscale Bathroom Remodel Is a Luxury, Not an Investment

You have seen the pictures: a deep soaking tub, warm tile underfoot, a stone counter with two sinks. If your bathroom feels cramped and dated, a full upscale remodel is tempting. But before you spend serious money, you probably want to know one thing. When you sell your home, how much of that money comes back to you?

The short answer: not much of it. In the 2021 national Cost vs. Value study, an upscale bathroom remodel ranked number 17 out of the 20 projects this guide covers for payback. That is the study a real estate training course was built on. This is a project you do for yourself, not for your future buyer. The numbers below show why.

This is a full spa bathroom, not a facelift.

The study prices a very specific project, so it helps to know what the numbers cover. This is not a new vanity and a coat of paint. It is a full rebuild that grows a small 35 square foot bathroom into a 100 square foot retreat, all within the existing walls of your home. The finished room includes:

  • Ceramic tile on the shower walls
  • A freestanding soaker tub
  • High end faucets and fixtures
  • A stone counter with two sinks
  • Heat built into the floor
  • A custom built vanity

The 2021 numbers left a wide gap.

In the 2021 national Cost vs. Value study, this remodel cost $75,692 on average across the country. At resale, sellers got back about $41,473 of that. The gap between what went in and what came back was $34,219. Put simply, that is about 55 cents back for every dollar you spend, on average.

Keep in mind those are national averages, not Bay Area prices. Quotes for the same project around Fremont and the Tri-City area usually run higher, because labor and materials cost more here.

In 2025, our metro returned about 35 cents.

The 2025 Cost vs. Value report for the San Francisco metro area, which includes Fremont, Newark and Union City, puts the average cost of this remodel at $97,394. The value it added at resale was about $34,159, a gap of $63,235. That works out to roughly 35 cents back for every dollar you spend. One important caution: the report changed how it measures results between 2021 and 2025. So you cannot set the 2021 numbers next to the 2025 numbers and treat the difference as a trend.

Around here, this bathroom is a personal luxury.

Around Fremont, Newark and Union City, an upscale bathroom is a personal luxury, and the resale numbers treat it that way. Buyers here will admire the soaker tub and the heated floor, but on average they do not pay you back for most of it. In an expensive market like ours, the dollars are bigger on both sides. The remodel costs more, and the value it adds is larger too, but the share of your money that comes back does not improve. So the honest advice is simple. Do this project for the decade of daily use you will enjoy, not for the sale.

Do this remodel for your life, not your sale.

Here is a simple rule that holds up across all twenty projects. Outside projects, like a new front door or fresh siding, tend to earn their keep when you sell soon, because they shape a buyer's first impression. Inside projects, like this one, are for the years you live in the home. An upscale bathroom rewards you in comfort, morning after morning, not in sale price.

Plan for lead time too. A project like this needs design work, permits, stone fabrication and a custom vanity, so it can take months to arrange before the first tile is ever set. If you expect to sell within the next year or two, skip it, and put that money toward smaller fixes that help your home show well.

If your bathroom works but looks tired, small updates like fresh caulk, new hardware, and better lighting often help your home show well for far less money. Every home and street is different, so weigh your timeline before you commit.
